Traveler
Traveler is a German travel agency selling guided group tours, private trips and self-drive road trips across the world to travellers in Germany, Austria and Switzerland. In ten months we turned an account that automatic bidding could not keep inside its cost ceiling into a predictable lead engine, 9,109 tour leads at a €25 average cost per lead, by pricing every campaign with bid caps and optimizing twice a week against real bookings rather than in-platform lead counts.

Traveler sells tours to almost anywhere in the world, which means the account is not one product but dozens, each with its own price, season and audience. When the campaigns ran on automatic bidding the budget went out on schedule and the leads came back too expensive: the cost ceiling was discovered after the money was already spent, never enforced while it was being spent. There was also no repeatable way to tell a destination that produced cheap leads from a destination that produced bookings, so weak tours kept absorbing budget on the strength of their lead count alone. The client came to us on a referral and handed this account over only after we had run smaller projects for him for several months.

Replaced automatic bidding with bid caps and priced the account in two KPI tiers: acquisition campaigns were capped at €40 per lead and top-of-funnel campaigns at €60, so the cost ceiling was enforced inside the auction instead of discovered after the budget was gone.
0
Ran a fixed optimization pass twice a week on a rolling three-week performance window: in every pass each campaign was scaled, corrected or paused, and every change went into a written log the client could read at any time.
0
Optimized on bookings rather than lead volume: end-to-end analytics let us cut destinations that produced cheap leads but no sales, and protect destinations sitting near breakeven cost per lead that were closing consistently.
0
Rebuilt supply for weak markets instead of nursing weak campaigns: destinations that stopped performing got a fresh banner set for that country, which let us widen the destination mix from roughly ten live campaigns at handover to thirty-one at peak on an average monthly budget of €25k.

Held the line through the client’s website relaunch: when the new site broke both lead capture and purchase tracking, we called it early, moved back to the original booking page and returned the account to lead generation, which now performs better than it did before the rebuild.
"The valuable thing on this account was never a clever bidding trick, it was the routine. Twice a week, the same window, the same questions, everything written down. The client checked our work closely for two months, then stopped checking; six months later he opened the account, saw thirty-one campaigns live where he had left about ten, and told us that was not what he had expected to find. The website rebuild taught us the other half of the lesson: a business that already sells should evolve in steps small enough to measure."
Modernizing a working funnel can cost more than it earns. The client’s new website looked better and was technically newer, but it converted worse and it broke the tracking every optimization decision depended on, so we lost lead generation without ever getting catalogue sales to work. If a channel is already producing, change it in increments you can measure, and keep the old path live until the new one beats it.
