Laserhouse is a laser hair removal chain with clinics across Poland, Germany, Spain, the UK and Ukraine. In 15 months we moved them off Facebook Messages campaigns and a hand-kept spreadsheet onto tracked Meta lead forms — 15.6× more leads on 1.5× the monthly budget, at €7.59 per lead.

We inherited the Laserhouse account mid-flight. The previous agency had run traffic to the site with no working tracking, so leads were expensive and converted badly into bookings — which pushed them onto Facebook Messages campaigns instead. That bought conversations but not visibility: under EU privacy rules, message results came back into Ads Manager incomplete, so nothing could be optimised against a real cost per lead. Every enquiry was reconciled by hand each day in a shared spreadsheet tagged with emoji — a job that grew with volume and still told nobody anything in time to act on it. Three constraints came with the account: the first months were already committed to the previous agency's plan and budget, the monthly budget was fixed so scaling was never a lever, and the client wanted net-new customers only — in markets as small as Torrevieja, a Spanish town of roughly 100,000 people.

Simplified the account before changing the strategy: collapsed campaigns of 8–9 ad sets into one campaign per country with one ad set per city, and cut the inherited emoji tagging system down to a fraction of its variants — so the daily reconciliation stopped eating the team.

Tested our way back to lead forms, then moved everything across: as soon as Meta restored lead-form reporting in the EU we ran the test, and by December–January we had retired Messages entirely in favour of per-country in-platform lead forms with attribution visible inside the account.

Built the lead pipeline in Make: leads leave Meta as an instant Telegram push for the sales team and land in Google Sheets, where a script merges every per-form tab into one clean master sheet, mirrors it to the client’s own sheet, and archives the month as a closed report — nothing editable, nothing lost.

Put hard numbers and a fixed cadence on the funnel: a cost-per-lead target set per market — €10 as the working ceiling, €5 as the number we push toward — with cost per booking tracked beside it, optimisation every Monday and Thursday, 3–5 launches per country per month, and ad sets or whole campaigns killed on the spot when a city could not hold the target — plus retargeting on subscribers, site visitors and past leads.

Fixed lead quality, not just lead price: excluded anyone who had already submitted within the month to stop re-spam (some people submitted up to 12 times), added qualifying questions with conditional logic, and cut lead handover to sales from 60 minutes to 10 — then pushed the client to script and staff the sales side once volume outgrew it.

If you are hired for your expertise, do not inherit the strategy that got the last team replaced. We spent our first months executing a plan we had not written, because the budget was already committed to it — and that cost roughly half a year before we found the setup that worked. The cheaper half of the lesson: a channel you cannot measure in real time is not a channel you can optimise, however much volume it produces.
